Turning Hope Into Vision, Limitation Into Empowerment
Walt Disney said, “What you can imagine, you can create.” The opposite is also often true—what you cannot imagine, you probably will not create.
So often, I hear people say, “I hope it happens,” or “I hope it works out,” or some other version of an “I hope…” statement. However, I also recognize that when clients use “I hope” statements, it usually means that they do not actually have a clear vision for what they hope for. It also often means that they feel that they can’t do anything about it—that the situation is out of their hands, out of their control. Therefore, energetically, they have actually disengaged. As a result, in reality, their hope is often little more than a wish.
In this Virtual Masterclass, we adapt a Transformational Presence coaching framework, “Enlightened Dialogue,” in a rather specific way, to turn hope into vision and discover the appropriate next steps. This specific adaptation of the “Enlightened Dialogue” approach can help those you serve engage with what they hope for and create the best possible conditions for hope to manifest in reality.

Complicated, Complex, or Both: Critical Distinctions for Effective Leadership and Coaching in an Uncertain World
The words complicated and complex are often used interchangeably in leadership and coaching conversations. However, they actually describe two different kinds realities that require two very different kinds of approaches. Understanding the difference and recognizing whether the situation or circumstance in front of you is complicated or complex is critical as you support others in navigating today’s uncertain and rapidly changing world.
When a circumstance or situation is complicated, it is possible to “think” your way through it—to analyze it and figure it out. You can usually identify a linear, cause-and-effect sequence of events, choices, or actions that led to the present moment. The environment around the issue is usually fairly stable and somewhat predictable, and there is usually general agreement among the people involved about what the desired outcome is. Complicated situations usually can be resolved through a solution-focused approach.
However, when a situation or circumstance is complex, much of the above no longer applies. There are likely to be many moving pieces, and those pieces may be constantly changing, evolving, or morphing into other forms. Conditions are constantly shifting and there may be many different ideas and opinions about what the outcomes should be. Often, many things are happening at once. You might sense that some things are related in some way, yet the connections between them are not obvious. Very little is predictable and there is no obvious cause-and-effect sequence. The ground beneath our feet keeps shifting and movement patterns tend to be circular or erratic instead of linear.
In complex situations, our past knowledge and experience may no longer relevant. The ways that things worked before will not necessarily be how they will work again. Therefore, making a plan is challenging if not impossible. All of the pieces or components of the situation keep moving and changing. Usually, the best you can do when working in complexity is to look for your next step, take that step, and then observe what happens as a result. What you learn or discover through that observation then informs your next step. You continue to repeat this cycle as long as necessary. Transformational Presence prepares leaders and coaches to navigate complexity.
Complex situations need leaders with great capacity for Whole-Mind Thinking and Whole-Being Awareness, foundations of Transformational Presence. Complex situations need leaders who are skilled at navigating uncertainty, volatility, and rapid change—leaders who understand how the world works as energy in motion. Therefore, when working in complexity, our expectations from leaders must be different. Expecting leaders to have answers, to clearly define all that is happening, and to know what to do is not realistic. That’s not how complexity works.
Successful navigators of complexity are able to see beneath the surface—to perceive beyond the obvious—and dance with both the big picture and the details at the same time. They intuitively sense when to pause, giving things time to come together or fall into place, and when to move ahead in decisive action. The system or the circumstance itself becomes their guide and teacher, even as it changes and evolves.
In short, working in complexity demands the skills and frameworks that Transformational Presence provides. And being able to explain the distinction between complicated and complex situations to those you serve immediately creates the context and foundation for introducing Transformational Presence approaches.
Dave Snowden’s Cynefin Model offers a very clear and grounded tool for explaining this distinction. It provides clear understanding about why approaching complex situations as if they are complicated does not work. Snowden has generously made this an open source model, encouraging its free use. Inside, Outside, or On the Edge?
When leading and coaching within complexity, clarifying where those you serve are standing within the context of a situation can bring great insight and awareness. Are they standing in the thick of what is happening or standing some distance from it? Perhaps they are out on the edge of what is happening, or have even stepped out of the energy altogether. If they are on the edge, noticing whether they are on the “inside edge” or the “outside edge” can also bring important awareness.
In this virtual Masterclass, we explore a new coaching framework called “Inside-Outside.” Inspired by the writings of Richard Rohr, an American Franciscan friar and the founder of the Center for Action and Contemplation in Albuquerque, New Mexico, I created this framework to help clients locate themselves within the context of their leadership situations. They have found it very helpful for gaining new perspectives on what is happening and helping them clarify where they will be most effective within a situation in any particular moment.
